Margin Leakage Happens Between the Quote and the Invoice

Promo margins leak through freight, decoration, rush fees, vendor changes, and invoice mismatches. The solution is continuous operational checks, not a month-end surprise.

A job can be sold at a healthy margin and still finish at a disappointing one.

The problem is not always the original quote. It is everything that changes after the quote.

Freight is higher than expected. Decoration adds a setup. The order rushes. A vendor substitutes an item. A split shipment creates another charge. The invoice includes a fee that never made it back to the sales order. Someone approves the difference because the customer deadline matters.

Each decision may be reasonable. The margin disappears through accumulated drift.

Margin is a workflow state, not a quote field

Many teams think about margin when the quote is created and again when finance reviews results.

Operationally, margin is moving the entire time.

Every new cost should be compared against the commercial assumptions of the job. The earlier a variance is visible, the more options the team has: pass through the charge, seek approval, change the supplier, adjust shipping, or consciously accept the lower margin.

Late discovery converts a decision into a write-off.

Manual checks happen too late

The data needed to catch leakage often exists, but in different places.

The PO is in the ERP. The vendor charge arrives by email. Freight is on a carrier or supplier invoice. Decoration details live in another record. The final bill is in accounting.

A person can reconcile it. The question is when they have time.

If the answer is month-end, the operational value of the information has largely disappeared.

Agents can turn reconciliation into a continuous control

Instead of treating reconciliation as a periodic cleanup exercise, an agent can compare costs as documents and updates arrive.

If the supplier invoice exceeds the PO, flag it. If freight is within an accepted threshold, proceed. If a decoration fee appears that was not on the order, route it. If a job falls below the approved margin floor, surface it before billing is finalized.

This is not glamorous AI. It is financially useful AI.

Exception thresholds keep humans focused

Finance does not need an alert for every normal variance.

The company can define tolerance rules by cost type, supplier, account, or workflow. Routine matches move. Important differences stop.

The better the exception logic becomes, the less time the team spends proving that normal transactions are normal.

Margin discipline becomes more important in 2026

PPAI's mid-year research has emphasized tariff, freight, budget, and cost pressure. In that environment, small operational losses are harder to absorb.

The companies that protect profitability will not necessarily be the ones with the highest list prices. They will be the ones that notice changes early and execute their own rules consistently.

Margin is not protected once at quoting. It is protected through the life of the order.
